Something fascinating happened last month that most people missed. While everyone was distracted by the latest ChatGPT features, NVIDIA quietly announced they’re getting into cloud services. Amazon responded by designing their own AI chips. Google’s been doing both for years.

This isn’t random corporate chess. It’s a calculated land grab, and the prize is something called vertical integration—owning everything from the silicon that powers AI to the apps people actually use.

I’ve spent the last fifteen years watching tech companies, and I’ve never seen this level of strategic panic. Every major player is trying to control the entire AI stack, from bottom to top. The question isn’t whether this is happening. It’s why now, and what happens to everyone else caught in the middle.

What Actually Is the AI Industrial Stack?

Let’s start simple. When you ask ChatGPT a question or get a recommendation from Netflix, that’s the tip of an enormous iceberg. Below the surface sits a complex tower of technology, and each layer depends on the one beneath it.

At the very bottom, you’ve got raw materials—the actual silicon, rare earth metals, and physical components. Then comes chip manufacturing, where companies like TSMC turn silicon wafers into processors. Above that sits chip design (what NVIDIA and AMD do), then cloud infrastructure, then AI models themselves, then applications, and finally the user interface you actually touch.

For decades, tech companies specialized. You made chips OR you made software. You built infrastructure OR you built apps. The conventional wisdom was focus equals excellence. Let others handle what they’re good at.

That wisdom is dead.

Today’s winners are trying to own five, six, even seven layers of this stack simultaneously. And there’s a brutally logical reason why.

The Economics of Control

Here’s what changed. Training a cutting-edge AI model now costs somewhere between fifty and several hundred million dollars. Running it at scale costs millions more every month. The companies doing this can’t afford to pay markup at every layer.

When you’re Google training Gemini, every dollar you pay to NVIDIA for chips is a dollar you’re not investing in your model. Every dollar you pay Amazon for cloud services is profit leaving your building. When you’re operating at this scale, even small margins become enormous absolute numbers.

But it goes deeper than cost. It’s about dependencies.

Remember when Apple relied on Samsung for iPhone screens? Samsung could (and did) see Apple’s future product plans years in advance. That’s information asymmetry, and it’s dangerous when you’re competing in the same markets. Now Apple makes their own chips, their own screens, even their own modems. They learned this lesson the expensive way.

AI companies are learning it now. If you depend on NVIDIA GPUs and Jensen Huang decides to prioritize someone else’s order, your product roadmap just got destroyed. If you’re building on OpenAI’s API and they change pricing, your entire business model might collapse overnight. These aren’t hypothetical risks. They’re happening right now.

The Great Vertical Race

Amazon seemed like an odd player in AI at first. They’re a shopping company, right? But Amazon Web Services—their cloud division—taught them something crucial. When you control infrastructure, you see everything building on top of it. You know which types of companies succeed, which struggle, which features get used. That’s strategic intelligence you can’t buy.

Now Amazon’s designing their own AI chips called Trainium and Inferentia. Not because they think they’re better at chip design than NVIDIA (they’re probably not), but because owning that layer gives them independence and margin. Every AWS customer using Amazon’s chips instead of NVIDIA’s is pure profit improvement.

Google went even further. They designed TPUs—specialized AI chips—almost a decade ago. They own data centers worldwide. They’ve got the models (Gemini), the infrastructure (Google Cloud), and consumer applications (Search, Gmail, Maps). They can optimize across every layer in ways their competitors simply cannot.

When a Google engineer wants more chip performance for a specific model, they can literally talk to the chip designers down the hall. When they need different memory configurations, they’re not filing feature requests with NVIDIA—they’re implementing it themselves. That closed loop of feedback and control is incredibly powerful.

Even Microsoft, despite their famous partnership with OpenAI, is hedging. They’re designing their own AI chips. They’re investing billions in alternative model companies. They know depending on any single layer they don’t control is existential risk.

Why This Creates Moats That Actually Hold Water

Most competitive advantages in tech are temporary. Someone faster or cheaper comes along. But vertical integration creates a different type of moat—one that’s genuinely hard to cross.

First, there’s the capital requirement. Building the full stack means investing tens of billions across completely different disciplines. You need chip designers, cloud infrastructure experts, AI researchers, and application developers. Most companies can barely excel at one of these. Doing all of them well is extraordinarily rare.

Second, vertical integration creates technical advantages that can’t be bought. When you control the full stack, you can co-design each layer to work perfectly with the others. Apple’s chips run Apple’s software on Apple’s devices, and the integration is noticeably smoother than Android’s fragmented ecosystem. That’s not marketing—it’s architectural reality.

In AI, this matters even more. If you design your chips specifically for how your models work, you can get massive performance improvements. Google claims their TPUs are significantly more efficient for their workloads than general-purpose GPUs. That’s not because TPUs are universally better—it’s because Google designed them for exactly what Google does.

Third, vertical integration creates data advantages. When you own multiple layers, data flows between them inside your walls. You can use insights from your cloud infrastructure to improve your chips. You can use feedback from applications to improve your models. Your competitors are stuck making educated guesses about these connections.

The Casualties Nobody’s Talking About

But here’s what keeps me up at night. For every winner in this vertical integration race, there are dozens of casualties. Small AI startups building on OpenAI’s API suddenly face a competitor with infinite patience and integrated advantages. Cloud companies without their own chips face margin compression. Chip designers without access to model training data fall behind on optimization.

We’re watching an entire middle class of AI companies get squeezed out. If you’re not big enough to own the full stack but you’re competing against someone who is, your business might have a clock on it.

I talked to a founder last month who built a clever application layer AI service. Smart guy, good product, happy customers. But he’s building on Anthropic’s API, running on AWS, with no control over pricing or availability at any layer below him. His gross margins are capped by forces completely outside his control. He knows it. His investors know it. Everyone’s just hoping they get acquired before the economics break.

This is the silent consolidation nobody’s reporting. Not dramatic failures, just quiet surrenders as companies realize they can’t compete against vertically integrated giants who control every variable.

The Counter-Narrative That Might Save Everything

But maybe I’m wrong. Maybe vertical integration is a trap, not a moat.

History has examples both ways. IBM famously tried to own everything in computing and got crushed by specialized competitors. Microsoft thought controlling the full stack meant Windows everywhere, and missed mobile entirely. Apple’s vertical integration worked brilliantly, but how many companies can actually execute like Apple?

There’s a decent argument that specialization still wins. NVIDIA focuses exclusively on chips and they’re spectacular at it. OpenAI focuses on models. Maybe trying to do everything means doing nothing exceptionally well.

The counterexample people keep bringing up is ARM. They don’t manufacture chips. They don’t build devices. They just design architectures and license them. But ARM-based chips are everywhere—in your phone, your laptop, increasingly in servers. They succeeded by being the best at one crucial layer and letting others build on top.

Could that model work in AI? Could you have best-in-class specialists at each layer, all playing nicely together? Maybe. But the economic incentives are pushing the other direction, and incentives usually win.

What This Means for You

If you’re building an AI company right now, you need to think hard about this. Which layer are you playing in? Who controls the layers below you? What happens if they decide to move up into your space?

The safe answers are the extremes. Either go so vertically integrated that you control your own destiny, or go so specialized and excellent at one narrow thing that vertical players need you. The dangerous middle ground is depending on giants who might become your competitors.

If you’re investing in AI, look for companies with defensible positions in this stack. That usually means unique data, truly differentiated models, or applications so embedded in workflows that switching costs are prohibitive. Everything else is vulnerable.

And if you’re just watching this unfold, understand that the AI tools you use tomorrow will increasingly come from whoever owns the most layers. The independent, best-of-breed approach is dying. Integration is winning.

The AI industrial stack isn’t just tech architecture. It’s the blueprint for who wins the next decade of computing. And right now, the biggest moats are being dug by companies brave or desperate enough to own everything from silicon to user experience.

The question isn’t whether this is good or bad. The question is whether anyone can still compete if they don’t.
